In this episode, I’m walking you through a real case study from one of my three-hour strategic intensives with a registered dietitian who works with chronic skin conditions. She’s excellent at what she does, with the client results to prove it, and her best month ever was still $7,000, with plenty of unpredictable months in between.

I’m sharing the exact changes we made in that single session: why we doubled her price from $2,197 to $4,500, how we rebuilt her six-month program into a nine-month offer designed around the actual result, the friction problem that was quietly killing her sales conversations, and the marketing plan we built without a single Instagram post in it.

Most advice about how to build a six figure coaching business starts with addition: another funnel, another platform, another certification. 

For an established expert, the growth is usually hiding in the opposite move, cutting and refining what already exists until the business is the straightest possible path to the goal. 

One strong offer, one clean sales system, marketing you’ll do without resenting it. I facilitated that refinement for one client inside a single three-hour session, and I want to share what we did together.

She’s a credentialed nutrition expert (registered dietitian) with years of experience and documented client transformations in a difficult specialty. Her business still couldn’t break past a $7,000 month, and most months landed well below that.

Nothing was wrong with her skills or her work ethic. Several things were poorly designed with her model, and every one of them was fixable inside a single working session.

 

The Pattern Behind Unpredictable Income

Before we get to the fixes, I want to identify the pattern that brought her to me, because I see it constantly in businesses run by high-functioning expert women.

Inquiries come in, people ask about the price, and then they go quiet. That happens enough times and it starts to wear on you. 

You don’t quit loudly. The backing off happens slowly, a break you tell yourself is temporary, other priorities that feel more defensible. Sales drop further, income gets more unpredictable, and you start to wonder whether something is wrong with you.

The marketing wasn’t failing because of her. It was failing because the machine it fed people into had structural problems. When the model is broken, more effort just produces more disappointment. 

Building a six figure coaching business gets talked about like a volume game, when for most experts it’s a design problem.

 

A Six-Figure Coaching Business Starts With Math That Works

Her goal was two to three new clients a month and consistent $8,000 to $10,000 months. Her program was priced at $2,197 for six months.

Run those numbers together. Two to three clients at that price tops out around $6,500 on a good month, which means her goal was impossible before she wrote a single piece of content. Her best month ever was $7,000, and now you know why. That was the ceiling her pricing built.

This is why I start every client engagement with reverse engineering. How much do you want to make? How much do you want to work? And how many clients can you reasonably onboard each month given the depth of what you deliver? Only after those answers exist can you know what your minimum price has to be.

Most people skip this entirely. They set their prices by looking at what other practitioners charge, without knowing anything about those people’s capacity, financial needs, or whether they’re even making sales. Then they set an income goal on top of that borrowed number and wonder why it never materializes.

For this client, the floor needed to be $3,500. Anything below that and the goal stays out of reach no matter how good the marketing gets.

 

People Pay for Outcomes

Once we knew the price had to rise, we had to deal with the belief standing in the way. She’d assumed a higher price required transforming her program into a luxury experience.

I told her about a laser treatment I got for melasma years ago. It cost around $1,200 for a single session, and nothing about it was luxurious. My face was numbed, lasered, and rough for days afterward. I paid happily because I wanted a result that nothing else had delivered.

People pay for outcomes. Everything inside your program exists to make the outcome more likely for the right person. In her specialty, people routinely spend $3,000 to $5,000 on aggressive skin treatments that manage symptoms without touching the cause. Her root-cause approach can resolve the problem. Her pricing was low for her market, and she had significant room to move.

 

Sell the Timeline the Result Requires

Her program was six months long. When I asked whether clients get the full outcome in six months, she admitted they usually start seeing results around then and typically extend, and that the real sweet spot is nine months.

So we made the program nine months, because you want to sell a complete solution you can stand behind with full conviction. Going into sales conversations with a program you privately suspect is too short shows up in your close rate, and it invites price objections even at lower prices.

We also discovered the structure hiding inside her work: a preparation phase, a deep treatment and healing phase, and a maintenance phase. We didn’t invent anything, just named what she already does, and that three-phase framework now does the selling for her. She no longer has to defend a long term commitment, because nine months is simply how long the three phases take, and anything shorter compromises the result.

Selling is leading somebody to what they already want. You share the process, the timeline, and the honest truth of what it takes, and the person decides. No coaxing required.

 

Fold the Costs In

Her old model charged separately for the program, the lab testing, and the supplements. Buyers’ brains do something predictable when a high-ticket offer comes with a list of additional required purchases: they start wondering what else is coming.

The redesigned program includes the testing, including a retest near the end so clients can see their progress and she can confirm they’re ready for maintenance. As much as possible, the things you know need to happen should live inside one price.

With everything included, we set the new price at $4,500, roughly double where she started, with a plan to raise it past $5,000 once a few sales confirm her confidence. Two clients a month at that price is $9,000 in revenue. A third client clears $10,000. Now her six-figure goal and her offer are the same conversation.

 

Where Friction Belongs in Your Sales Process

Her sales process asked prospects to book a $55 consult with no explanation of what it included, on a website with no visible program pricing. Predictably, people skipped it, emailed for information, and disappeared.

She read that as a demand problem. It was a friction problem.

You want enough friction to filter out the wrong people, and as little as possible for the right ones. A discerning buyer appreciates a serious qualification process. What loses them is confusion about what to do, what they’re paying for, and what happens next.

We replaced the paid consult with a free strategy call gated by an application. The application asks about budget, timing, commitment, and her niche-specific dealbreakers, so the filtering happens before the call instead of during it. 

With that structure, a 50% close rate is normal, which means four booked calls a month supports her entire revenue goal.

One Offer, Many Doors

Her website led with gut health, because that’s the mechanism behind her results. Her ideal clients aren’t searching for gut health. They’re searching for help with their specific skin condition.

So instead of one general page, she’s building a dedicated page for each condition she treats. Same offer, same application, same structure underneath, with condition-specific language, testimonials, and before-and-after photos on each page, so every visitor feels precisely seen.

The other shift was moving from telling to showing. Phrases like “deeply personalized” and “elevated bespoke experience” ask a stranger to take your word for it. Walking them through your three-phase process and exactly how it addresses their situation demonstrates why they should trust you. Show the process and the trust takes care of itself.

 

Visibility Without Social Media

Here’s the part of the plan that might surprise people: there’s no social media in it.

You need two kinds of visibility to get paying clients. Discovery, which is how people find out you exist, and depth, which is how they come to understand your thinking well enough to trust you. 

Social media is one way to accomplish those things, and it’s the one the online world treats as mandatory. It isn’t. If a platform makes you miserable, it shouldn’t be your core strategy, and possibly shouldn’t be in your strategy at all.

She likes to write, so her depth channel is a blog on her own site, where the work compounds over time. Her discovery plan is relationship-based: referral connections with complementary providers, podcast guesting, and free workshops for local businesses whose audiences overlap with hers.

I think of this as increasing your surface area of luck. The more people you talk to about what you do, the more chances the right person has to find you. Most people give up after five reach-outs. The results live at fifty and beyond.

 

The Fast Stuff Comes First

The last thing we did was sequence the plan, because blogging is a slow-burn asset and she needs momentum now.

Her first hour of each workday goes to the fast-moving activity: reaching out to local businesses, potential referral partners, and podcast hosts. The slower compounding work happens after. 

And when she proposed an end-of-September deadline for her first round of outreach, we pulled it back a full month, because most of us dramatically overestimate how long this work takes and then wait instead of doing it.

 

Final Thoughts

Everything I’ve described came out of one three-hour session: the pricing math, the offer redesign, the sales process, the website structure, and a marketing plan with no social media in it.

The takeaway I most want you to sit with is that for an established expert, more revenue rarely comes from adding more to the business. We didn’t add a funnel, a platform, or a brand new offer to this client’s business. The whole session was focused on cutting what confused people, sharpening what she already had, and straightening the path from stranger to client. 

If you have deep expertise and documented results, the raw material for your goal probably already exists in your business. The most high value work is refining it.

If your income has been unpredictable despite real expertise and real effort, the problem is almost certainly your model. Models can be fixed, often faster than you think.
