In this episode, I sit down with Jillian Greaves, a functional medicine dietitian who spent two years in my mastermind during the stretch where her entire business changed. When she came to me, she was doing around a hundred thousand a year and drowning, seeing clients five days a week, working every weekend, saying yes to everyone. 

She wasn’t frozen. She was making decisions constantly. The problems was she just couldn’t see the full picture of her own business, so the biggest calls kept getting parked.

We walk through how she finally made them: moving off insurance and into private pay, building a structured program instead of selling sessions one at a time, adding a group offer and a low-cost entry point, and eventually hiring and training a team she trusted. Her revenue more than tripled in that first year, and she did it while working less, not more.

Most people who get stuck at six figures assume they’re missing something. 

A better strategy, a new funnel, a smarter system. 

So they go looking for more information, and the information rarely solves it.

That’s because the real bottleneck usually isn’t knowledge. If you’ve built a service business to six figures, you already know a great deal about your craft and your market. 

What you’re missing is a clear enough view of your own business to make the handful of structural decisions that would actually change it.

Jillian Greaves is a perfect example of what that looks like, and of what changes when the picture finally comes into focus.

This is a conversation about how to scale a six-figure service business without burning yourself down in the process. It’s also about why that kind of growth so often comes down to decisions you already sense you need to make, but keep postponing.

 

Jillian Was On The Verge Of Burnout

When Jillian first came to me, she had a business most people would call a success. She was a functional medicine dietitian doing around a hundred thousand a year in private practice.

From the outside, that’s the milestone everyone’s chasing.

From the inside, she was working herself into the ground. Clients five days a week. Admin on the weekends. 

Sessions starting at seven in the morning and running until seven at night, because someone needed her and she had never been good at saying no.

She was selling session by session and taking insurance, which meant the model itself capped what she could earn and how much of herself it required. 

The revenue was growing, and her health was paying for it.

She told me she knew it wasn’t sustainable. What she couldn’t see was the way out.

 

What’s Actually Keeping You Stuck At 6-Figures?

Here’s the part of Jillian’s story that I think gets misread.

She wasn’t frozen. Far from sitting around unable to act, she was making decisions all day long, dozens of them, the way every business owner does.

The decisions that would have actually changed her trajectory were the ones that kept getting parked. 

Should I raise my prices? Is it time to stop taking insurance? Should I build something that isn’t just me trading hours for dollars?

Those questions don’t get answered when you’re the one living inside the business every single day. They pile up.

I hear a version of this constantly. People tell me they don’t think they have a decision-making problem, and I understand why.

In the moment, it doesn’t feel like indecision. It feels like being busy.

But if you’re honest with yourself, you probably have a running list of unmade decisions too. The price you know you should raise. The offer you keep meaning to rework. The hire you’re not sure about.

You’re not stuck because you can’t decide. You’re stuck because you’re trying to decide without the full picture.

 

What It Actually Takes to Scale a Six-Figure Service Business

Once Jillian could see her business clearly, the decisions started getting made, and they compounded.

The first move was building a structured one-on-one offer instead of selling one-off sessions. Rather than asking what clients said they wanted, she asked herself what she knew actually got them results, and built the offer around that.

That decision led to the next one. She moved off insurance and into private pay, which felt enormous and frightening at the time, and which gave her the room to charge in a way that matched the depth of the work.

Then she systemized. She automated scheduling, applications, onboarding, and the manual work that had been quietly eating her energy and her weekends. She made her first hire and started learning to trust other people with the business, and to trust herself as someone who could lead instead of just deliver.

None of these were dramatic, overnight reinventions. They were a sequence of clear decisions, each one made possible by the last.

 

The Results

The impact showed up fast.

Jillian significantly cut the number of clients she was seeing, which meant she could give the ones she kept far better attention. Her clients got more consistent outcomes. She started taking full weekends off and built dedicated admin and client days into her schedule.

Financially, she went from around a hundred thousand to roughly three hundred and twenty-five to three hundred and fifty thousand in that first year. More than triple.

She put it plainly: more money, more freedom, and better results for her clients, all at the same time.

That combination is the thing most people are told they have to choose between. You can grow, or you can have your life back. 

Jillian’s first year is evidence that the tradeoff is often false, and that what makes both possible is finally deciding from a clear picture rather than from inside the fog.

From Selling Sessions to Building Something Scalable

The one-on-one rebuild stabilized the business. The next phase was about leverage.

Jillian built her first group program, a twelve-week container that let her serve far more people without working more hours. She had to get past a fear that a lot of expert practitioners share, the belief that clients only get results when you’re personally in the weeds with them. 

They didn’t. The group got strong results, and the structure made her work more sustainable.

She added a low-cost entry offer next, a small course that gave new people a low-risk way to experience her work before stepping into the group or one-on-one. It brought in consistent monthly revenue and fed the rest of her offers.

Each layer made the next one possible. That’s what building a scalable model actually looks like in practice. 

It’s rarely one big leap. 

It’s a series of decisions about how you want to serve, priced and structured deliberately rather than by default.

 

Working On the Business Instead of In It

The most recent phase of Jillian’s growth is the one I find most telling.

She hired and trained a team of full-time dietitians. Her husband came on full-time to run operations. 

She stepped more fully into the role of leader, spending less time delivering and more time shaping where the business goes.

She’ll tell you the hiring was scary, that the imposter syndrome showed up, that she wishes she’d done it sooner. 

She’ll also tell you she took a real maternity leave without the business falling apart while she was gone, something she could not have imagined a couple of years earlier.

Her week now looks almost unrecognizable from where she started. 

A day and a half of clients. No calls before ten or after five. Full weekends. Enough flex that she can take a Friday afternoon and go to the beach with her family.

That’s not the reward for working harder. It’s the result of a series of decisions that moved her from being at the whim of her clients to leading from her own expertise.

 

Final Thoughts

The thread running through Jillian’s whole story is the shift from making decisions to please other people toward making them from her own expertise and judgment.

That shift is part identity and part structure. 

The identity piece is deciding you get to lead your business rather than be run by it. The structural piece is having a clear enough picture, and the right people around you, to make those calls with confidence instead of second-guessing them for months.

She named the thing that made the difference better than I could. Don’t be afraid to get in the room with people who’ve done what you want to do. 

For her, it was the single best investment she made, and she can’t imagine where the business would be without it.
